錄音文稿：	Faurecia Excellence System is composed of 6 main procedures. We continuously pursue excellence in quality, cost and delivery through four process procedures of leadership, development, production and customer, which are built upon the foundations of employee empowerment and supplier partnership. Since FAS Anting plant was established in 2005, improvement of FES implementation in our plant is the first priority routine task of the Anting management team. We strive for continuous improvement and excellence in operations through in depth deployment of HSE, Quality, Production Efficiency and Management control. In FAS Anting, the basic policy is “Provide a safe and healthy working environment for employees”.We focus on environmental protection, resource usage reduction and waste discharged. HSE core team is the basic HSE related activity unit in the plant. The main tasks are: Audit; Training and Improvement. We carry out transversal communication of accident reports issued internally and by group, then take improvement actions. Productive & non-productive operation standards，machine safety requirement are defined in HSE mandatory rules. We define 1st ok part, Personal identification, Lockout & tag out, Energy release & mechanical block mandatory rules for operation. We define Safe Cover, Fail Safe rules for machine requirements. All machines should strictly conform to machine safety and operation standards before launch. In FAS Anting, Human, Safety & Environment are the basic topic forever. In order to pass only good parts to the customer, 7 quality basics are strictly implemented in FAS Anting plant. Before shift start, production running conditions are ensured by POKA YOKE validation, metallographic test, 3D measurement and so on. Monitoring the quality requirements of each product by self inspection and final inspection during production, any quality issues can be detected immediately, the defect parts are controlled by red bins. For abnormal situation, QRQC is used to analyze root causes for problem solving. There are three levels of QRQC in FAS Anting plant, Line QRQC, UAP QRQC, Plant QRQC. Problems are escalated to different levels and on the job coaching from top to bottom ensure problems are solved quickly and effectively. Our target is never produce, accept and pass NOT OK part, deliver only good parts to customers. With continual improvement, we enhance the quality systems effectiveness and excellent quality to satisfy customers. As safety products, seat frames should be implemented seven quality basics in process, further more we conform to SR mandatory rules strictly to protect our customers. We proceed leveling pull production, the master scheduler will equalize the fluctuation in the customers’ requirements and then arrange the production. We can balance the types and quantities of products during the fixed production period so that we can avoid the production wastes and effectively satisfy the customer’s requirements. In addition, we can optimize the inventory, man power, equipment and delivery. Material handler moves the finished goods from production line to TPA according to the leveling board. KANBAN from downstream process is the indicator to production lines for when, what, how many pieces to produce, when to stop the production and change over. The label of every carton will be scanned, the purchase order should match the label of products, in that case, we guarantee that the correct goods will be delivered to our customers on time. Our mission is to satisfy our customer by 100% correct delivery on time. The purpose of visual management is to expose the abnormal status and realize effective running. We defined escalation rules to solve problems effectively and achieve high efficiency in operations. Standardized Work is one of the most important FES tools. It is the first step for improvement (Kaizen) and includes three main factors: Cycle Time Work Sequence Standard In-Process levels of WIP Assessment of current standardized work conditions is performed through gap Leaders, supervisors and manager's routine work, a “standardized work audit” is carried out in order to: Identify root causes creating variability at a workstation form cycle to cycle Distinguish specific additional training and coaching for each operator Improve accuracy and quality of standardized work documentation Continuous improvement of Production efficiency is our hot topic. With process optimization and line balance between each station, we improve productivity at least 5％ per year, which helps us to enhance competitiveness of our product in the market. Employee plays a key role in all operation activities; employee empowerment is the foundation of the FES pyramid. All gap leaders and supervisors have individual daily routines, it will help them to ensure and improve performance. To enhance gap autonomous and plant performance improvement, support functions transfer some routine tasks to UAP. Through diverse training and specific workshop implementation, the FES theory and concept have deeply implanted to each employee’s mind, the FES tool is fully implemented in the workshop. In order to guarantee the correctly implementation and continuous effectiveness of FES tools, upon the UAP（讀字母）gap（單詞讀音） independent audit, FES experts also execute audits to help gaps to find problems and take correction to eliminate deviation. Supervisors and gap leaders are motivated based on gap ranking. Based on smart rules, we define KPI targets and deploy to each level by using cause-effect chart , Pareto chart etc. KPI is tracked by the gap with visual management tools and escalation rules. Meanwhile it is monitored by daily tour of plant manager, department managers and supervisors. Abnormal situation is reviewed and correct actions are taken during three level Top 5 and face to face communications. Critical issue will be quickly escalated to plant level QRQC to ensure daily KPI achievement. After 5 year’s efforts of each employee on FES practice, FAS Anting achieved perfect performance of Quality, Cost and Delivery. Group Rank of FES audit has moved from 2nd in 2009 to 1st in 2010. The target of Anting plant is strive for perfection, continuously sustain the first level leading position in the Group.
